The datasheets pile up. The sales reps email price lists. And somewhere in the noise, you need to make a decision that won't come back to haunt you in production.
This is the checklist I use when the clock is running. It's not theoretical. It's six steps, in order, refined by a fair number of mistakes. Whether you're evaluating Covestro's polyurethane systems, Evonik's specialty additives, or a full-portfolio player like Dow Chemical, the process stays the same.
Step 1: Lock Down Your Polymer Properties Before You Call Anyone
Before you talk to a single supplier, write down what the polymer actually has to do. Not "good adhesion." Numbers. Glass transition temperature. Viscosity at 25°C. Tensile strength. Elongation at break. UV resistance. Chemical resistance. Whatever your application demands.
So, what are the properties of polymers that matter most in coatings and adhesives? For polymers used in adhesives, the critical ones are:
- Peel strength — how hard it is to pull the bond apart
- Shear strength — how well it resists sliding forces
- Tack — initial stickiness on contact
- Open time — how long the adhesive stays workable after application
For coatings, focus on hardness, flow and leveling, chemical and solvent resistance, and weatherability if the part lives outdoors.
Why is this step non-negotiable? If you call a supplier without specs, you'll get their default recommendation — usually whatever they're pushing this quarter. I remember a project where we spent two weeks reviewing coating resin options before realizing we never locked down the UV resistance requirement. (Should mention: it was an exterior polyurethane coating for outdoor equipment.) Half the shortlist was invalid. We started over, two weeks gone. Looking back, I should have spent 30 minutes on the spec sheet at the beginning. At the time, reviewing supplier literature felt like progress. It wasn't.
Step 2: Build a Shortlist Based on Actual Portfolio Fit
For a coating resins comparison, three names keep surfacing: Covestro, Evonik, and Dow. They're not interchangeable.
Covestro's strength is polyurethane and polycarbonate chemistry. Their Desmodur and Desmophen product lines are workhorses in industrial coatings, automotive finishes, and high-performance adhesives. Covestro originated from Bayer's materials science division — they've been independent since 2015 — and their coating resins are deeply embedded in major paint manufacturers' formulations.
Evonik is a different animal. They're strong on specialty additives, crosslinkers, and some niche resin systems, but they're not the first call for bulk polyurethane resin. You go to Evonik when you need a specific formulation property, like a unique reactive diluent or surface modifier, that the majors don't prioritize.
Dow Chemical brings scale across polyurethane intermediates, acrylic technology, and silicone-based systems. Their portfolio overlaps with Covestro in some areas and goes completely different directions in others.
In a rush, don't call all three. Call the one whose portfolio matches your Step 1 spec. That's it. The supplier landscape is just a map — your spec sheet is the destination.
Step 3: Calculate Total Cost, Not Unit Price
The $2.45/kg resin that needs 4% extra crosslinker to reach your hardness spec, versus the $2.70/kg resin that hits the spec alone. Which is cheaper? Often, the $2.70 one. I've run this exact calculation for clients more times than I can count.
Total cost of ownership for a coating resin includes:
- Base price per kilogram
- Extra modifiers or crosslinkers required to qualify it (the hidden variable)
- Minimum order quantity effects on working capital
- Shipping lead time — time is money when the line starts in 10 days
- Technical service responsiveness — every day waiting for an answer burns billable hours
- Failure risk — the cost if the resin doesn't perform at production scale
I want to say I've never seen a team skip the full-cost math. But I have. We were qualifying a polyol for a polyurethane adhesive and chose a lower-cost supplier. We didn't calculate the extra isocyanate needed to balance the hydroxyl value. The "cheaper" material forced us to add 8% more hardener. (Which, honestly, was a rookie mistake.) The savings on polyol turned into a substantially bigger cost increase on the isocyanate side. We re-ran every number, switched to the higher-priced polyol, and the total formulation cost went down.
Simple. In theory. In a rush, it's the first calculation that gets skipped.
Step 4: Vet Innovation and R&D Focus — Efficiently
"Innovation ranking" is a phrase that gets thrown around in every Covestro vs Dow Chemical discussion. Both are genuine R&D heavyweights: Covestro invests several hundred million euros annually in research (check their latest annual report for the exact figure), and Dow's R&D spend runs well beyond that. So who wins the innovation ranking? The honest answer is: it depends on your application, not the headline.
Here's a 15-minute framework to vet innovation without drowning in press releases:
- Open their investor relations page and find the R&D line. If investment is growing or holding while revenues grow, that's a healthy sign.
- Search recent patent filings in your chemistry area. If their newest patents align with your application's needs, their innovation is relevant to you. If the patents are all in unrelated fields, the ranking doesn't matter.
- Read their sustainability roadmap. This isn't about virtue signaling — it tells you where future product development dollars are going. Covestro has pushed aggressively into bio-based and circular feedstocks, which is a strategic signal worth noting if your customers are asking about carbon footprint.
Check the date on any ranking you're reading. An innovation ranking from 2021 is stale; the company has made two or three strategic cycles since then.
Step 5: Test Their Technical Service Before You Actually Need It
A few years ago, a client asked us a genuinely unusual question. They were exploring bio-based feedstocks and wanted to know about hydrogenating (R)-(+)-limonene using Pd/C as a catalyst, with hydrogen gas in methanol. The "1 eq" notation in their synthesis notes meant one equivalent of the limonene substrate per reaction batch — the real question was whether the resulting p-menthane could be considered as a solvent or monomer precursor in adhesive systems.
I called two suppliers' technical lines. Supplier A said, "that's not in our standard portfolio," and moved on. Supplier B transferred me to a technical specialist who talked through the hydrogenation conditions, the stoichiometry — two equivalents of hydrogen for limonene's two double bonds — and whether a terpene-derived product like p-menthane would be a sensible feedstock for polyurethane systems.
The conversation didn't lead to a purchase. But it told me exactly whose tech service I could rely on when production was down and I needed answers fast. I said "hydrogenation of limonene" and Supplier A heard "which catalog item?" We were using the same words but meaning very different things.
That's the test: when the question is hard, do they engage with the chemistry or deflect to the catalog? Their answer previews every future problem you'll have together.
Step 6: Run a Small-Batch Trial and Measure Everything
The final step. The one people skip.
I skipped it once. A polycarbonate resin's datasheet looked perfect for a molding application we were supporting. The client's schedule had zero margin. I thought, "what are the odds the real material differs from the datasheet?" Well, the odds caught up with me. The actual melt flow index was meaningfully lower than the datasheet suggested, our client's parts were short-shot, and we lost a week of production sorting it out. (surprise, surprise.)
Order a 5 kg or 1 gallon sample. Run it through standard conditions. Test every property from your Step 1 spec sheet. This costs 3–4 days and a few hundred dollars. It is never the bottleneck. And if you're thinking you don't have time for a trial because the deadline is close — that's precisely when you can't afford to skip it.
What to measure:
- Viscosity curve — does it process the way you expect?
- Reactivity — pot life, cure time, exotherm profile
- Final performance — hardness, adhesion, tensile, per your spec
- Batch consistency — if you can, order from two different lots
Write it all down. When scale-up hits a problem, your trial data is the evidence that keeps the root cause analysis honest.
Common Mistakes That Still Happen
Even with the checklist, the mistakes keep coming. A few worth naming:
- Calling suppliers before the spec sheet exists. You'll waste your time and theirs.
- Comparing prices without comparing formulations. Unit price is one line in the TCO calculation.
- Ignoring lead times. A great price with a 6-week lead doesn't help when your project starts in 10 days.
- Believing the datasheet. Datasheets are optimistic. They describe ideal conditions under ideal circumstances.
- No backup plan. Qualify a second source. If your primary supplier's plant goes down for unplanned maintenance, you'll need the alternative.
The Checklist in One Sentence
Define your properties → build a targeted shortlist → calculate TCO → verify R&D relevance → interrogate technical service → run a trial batch.
If I could redo the worst decision of my early career — choosing a coating resin supplier based on name recognition instead of this process — I'd have saved hundreds of hours of rework. At the time, the famous name felt like the safe choice. It wasn't.
